Mushy Hushpuppy

I was having a large crowd over for fish, hushpuppies and all the fixins'. I prepared my hushpuppy recipe and fried them before frying the fish. I placed them in a breadwarmer (with a lid). At serving time, they were warm, but mushy, not crunchy like I wanted. What can I do differently if I intend to prepare them again for a large crowd of guests?
